The Context
XDefiant's factions system was a core differentiator for the platform. However, coordination across teams was consuming enormous amounts of time, with each team operating from their own mental model of how the factions systems connected.
The Problem
Producers were spending excessive time on coordination rather than product decisions. The lack of a shared reference point meant every cross-team interaction required re-explaining system relationships from scratch.
The Bottleneck
No shared understanding existed of how factions systems connected across teams. Each team had their own mental model, leading to approximately 30 minutes of wasted time per person per day in redundant coordination efforts.
The Solution
Surveyed 42 staff to understand pain points and map how teams actually interacted with the factions system. Then created comprehensive flow-charts that gave everyone a shared map of the entire factions system architecture.
The Results
Saved approximately 30 minutes per person per day, totalling ~21 hours across teams daily. Producer throughput improved by 10–15% as coordination time was redirected to product decisions.
